My dream would be a Mass Effect styled game where you you play as Optimus, the Ark is your Normandy equivalent, you have an array of Autobots for “Team Prime” and more as ship NPCs.
The kicker would be the morality paths, styled after Prime’s iterations over the years.
The goody-good path is Sunbow/Skybound, the neutral more stoic path is Bayverse/TFP and the not evil but ruthless path is Armada/IDW.
With the TF galaxy finally brought to life, the colonies, Cybertron, Quintessa, Junkion, Nebulos, even if it’s just a single level on a planet you still see the vast TF universe brought to life.
When you talked about the multiple forms of transformation, and wanting it to be a fun free room, like game. The game that came to mine with a controls scheme that can be fitting was Prototype 1
One thing I would do for the neutral route is also give you the option to join the Autobots or Decepticons later if the player decides they want to, of course partially influenced by the reputation system

I want an Aligned Continuity game where it takes place between Transformers: Prime and… gagging T- gaging Transformers: Robots in Disguise where can play as a Transformer and can either follow the path of being an Autobot civilian or a Decepticon criminal or a neutral bounty hunter/assassin, i.e the Autobot civilian has to follow the law, the Decepticon criminal has to escape the law due to the crime of believing in Decepticonism, and the neutral bounty hunter/assassin taking quests for both sides.
I've thought a lot about how cool a tactical turn based strategy game would be in a transformers setting. And I don't mean that piss poor excuse of a game Battlegrounds, I mean an actual xcom-like experience, with a strategy layer and destructible environments. The unit classes could be divided by size, with the smallest having high mobility but low health, and the largest having high health and armor, but unable to utilize cover. For incorporating vehicles everyone can use an action to transform, and while they can no longer use cover they get more mobility and dodge values, and different sets of weapons. I've even thought about how to integrate unique units like the dinobots or combiners, who would be extremely powerful but for balancing and lore reasons you can't directly control them. Could be set on Earth, with humans being an interesting 3rd party in combat scenarios, with their forces being made up of units that all die in one hit and don't do much damage, but there's a ton of them and they lay ambushes everywhere and because they're comparatively tiny they can be hard to hit without AoE damage. Of course they would also have tanks and air craft that would put up a straight fight with your units. If set on Cybertron though, a greater variety of exotic and interesting landscapes could be made for levels, and some other factions could be added. Junkions, Quintessons, belligerent NAILs, various cybertronic wildlife, and Unicron empowered terrorcons, both heralds and dark energon zombies.
Once I realized the very limited presence of Transformers in games, it has been a recurring thought that haunts me at random times.

They technically already have the mechanics from 2007 and rotf games they just need to incorporate it in a open world setting.
I've always wanted to see what a Transformers game where the vehicle modes controlled like GTA 5 vehicles would be like. You're in robot mode and that all controls how you'd expect, but then you press a button and your control scheme and movement system changes as the model changes into whatever vehicle you have as your alt mode and you get more accurate driving/flying controls than what the Cybertron games had. Maybe being able to press a button to go into that "combat mode" you had in alt-mode in the Cybertron games as well.

I personally think it will be laggy and have a bunch of bugs, I’m still kinda mad it’s not on Switch though because that means I can’t get my silly little hands on it 🙁. Then again the switch has the most boring ass games ever tbh.
It'd be neat if depending on your rep with the organizations in the game you'll have parts of the open world where you'd need to be stealthy by utilizing your alt mode (this also balances flyers as their superior mobility is offset by their not so inconspicuous nature, a lone jet flying through a city can bring about a lot of attention and raised eyebrows)
There could also be a GTA star system but for the alt mode you chose forcing you to scan a new vehicle secretly and go into hiding while the heat dies down as they search for your previous form
Maybe have the narrative be like Earthspark or AoE/TLK where after the war various human organizations got established to deal or work with the transformers all watching/observing regions of the map and having their own alies and enemies and goals to achieve which you can be in on as side content alongside your main autobot/decepticon/nail story
In my mind the reason for the seperation of the map accross different factions is so you can have a safe spot to rome around as a robot and not be constantly forced into vehicle only gameplay or turn the game into a purely stealth experience depending on how you handle your alignments
My dream Transformers game would follow the structure of something like MTMTE and Mario Odyssey. The idea that the Cybertronian war reached planets beyond earth is fascinating to me and I wish more media explored it. Each “World” could be an actual world, seeing the different ways Decepticons approach aliens species, how those species view the Autobots, how alien vehicles function & how Cybertronians would blend into them, etc. The player could start on earth and get locked into a new alt modde, so new play style, on each planet. We’d get the no-brainers, like a car and plane mission, but I wanna get weird with it. Something like Soundwave’s cassette player mode or outlandish alien vehicles. Some potential fan-servicey worlds could be Cybertron, Quintessa, Junkion, some of the colony worlds, Unicron, etc. But I’m pressing hard on that “Cybertronians exploring unique, new alien worlds” premise

Pretty much what you said but with a team based PvP objective game mode where you use your scanning ability to hide as a vehicle from the map and also try to find out which vehicle is an enemy before they find out you are one.
Sounds like a good game but what about triple changer or maybe the 6 changer like sixshot. Man the possibilities of more customization. I know my vehicle modes if that's a reality.
It would also be cool if it was set on Cybertron too because like a whole planet thing where it’s open world and you can go anywhere you want on cybertron you can be autobot or decepticon protecting cities or just driving or flying around anywhere you want

I honestly want a full blown Yakuza/Like a Dragon-like game, beat em up gameplay and all, set on Cybertron both before the war and the early days of it. Dynamic intros, heat actions, juggling, silly minigames and sidequests, the Amon clan's multiversal antics, the whole nine yards.
Id love to see a Halo style game stariing the wreckers where you can bond with your teammates like mass effect.
